JIGGY Puzzles. From Seasonal Spike to Stable Machine

JIGGY Puzzles ecommerce marketing agency Meta Ads Google Ads case study

JIGGY Puzzles was making $180k in Q4 and struggling the rest of the year. We rebuilt their paid system and subscription funnel so January felt like December.

The Situation Before

1.6x

Blended ROAS

$47

Cost per Acquisition

$38

Average Order Value

Revenue was 60% Q4 dependent

Over 60% of revenue came from Q4. Q1 to Q3 relied entirely on organic traffic and unpredictable PR moments with no paid strategy to fill the gap.

One creative angle, running stale

Every active Meta ad showed the same framed wall-piece creative. No new angles in testing. ROAS had dropped from 2.1x to 1.6x over 8 weeks as a direct result of audience fatigue

Puzzle Club buried in the nav

Their $35/mo subscription had no dedicated landing page and zero paid traffic driving toward it. Every subscriber found it by accident.

Email was broadcast only

A customer who bought a puzzle received a confirmation email and nothing else. No post-purchase sequence, no subscription upsell, no win-back for lapsed buyers.

The Diagnostic

Before writing a single ad or building a single flow, we ran a full revenue leak audit across the ad account, email platform, and funnel.

The Build

We've Built

The exact systems we put in place across ads, funnel, and email to fix the leaks.

Creative Overhaul

Three distinct Meta ad angles replaced a single stale creative. Each targeting a different buyer identity. Gifting, artist story, and subscription ritual.

Email Flows Built

Four behavioural Klaviyo flows built from scratch. Post-purchase subscription upsell, browse abandon, 90-day win-back, and a gifting season trigger.

Subscription Funnel

A standalone landing page built for Puzzle Club cold traffic. Led with artist exclusivity. Converted at 3.2% within 10 days of rebuilding the above-the-fold hook.

What Didn't Work

Not everything performed. Two things failed and are worth showing.

The mindfulness angle did not convert. We tested a screen-free evening ritual hook positioning JIGGY as a way to unwind without a screen. CTR was 38% below the gifting angle and CPA was nearly double. Wellness audiences on Meta simply did not have the purchase intent that gifting audiences had. We pulled it after 12 days and moved it to retargeting only, where it worked significantly better against warm audiences.

The first subscription landing page did not work. It led with product specs and member perks and converted cold traffic at 0.8%, making the campaign unprofitable. Heatmaps showed users leaving before the CTA. We rebuilt the page around the artist discovery story as the primary hook and conversion moved from 0.8% to 3.2% in 10 days.
